
Led by WSI Consultants Carlos Guzmán and Inés Gutiérrez, this engagement transformed Seguridata's commercial operation from the ground up.
Seguridata is a Mexican technology company specializing in digital identity, electronic signatures, and secure transaction infrastructure. With roughly 50 employees, the company serves enterprise clients across finance, healthcare, and public administration — environments where deals require technical validation, legal compliance review, and multi-stakeholder buy-in.
As the company grew, its commercial operation struggled to keep pace. Nineteen Business Development Managers each managed their own pipeline through spreadsheets, making it nearly impossible for leadership to get a reliable view of business activity at any given time. Revenue forecasting was largely guesswork. Marketing executed campaigns without any ability to trace their contribution to pipeline or revenue, and the two teams operated in parallel but not together.
Three priorities emerged from executive conversations:
Build a single source of truth for the commercial operation;
Create a scalable revenue engine capable of supporting continued growth;
And align Marketing and Sales around shared objectives.
Carlos Guzmán and WSI's starting point was not the technology. It was the business.
Before any configuration began, Carlos, Inés Gutiérrez, and the rest of the WSI team conducted discovery workshops with executive stakeholders to redesign Seguridata's commercial operating model — defining sales processes, pipeline architecture, lifecycle stages, CRM data structure, reporting requirements, and governance principles. The approach was deliberate: strategy first, platform second.
HubSpot Marketing Hub Pro and Sales Hub Pro were selected after a competitive evaluation that included Odoo, Salesforce, and a customized SAP CRM solution. HubSpot was chosen for its balance of usability, scalability, automation capabilities, and long-term adoption potential. More importantly, it was the platform best suited to the unified revenue vision Seguridata's leadership had articulated.
Executive buy-in was secured by framing the project as a business transformation rather than a software purchase. Leadership saw HubSpot not as a CRM but as the organization's single source of truth — the foundation for reliable forecasting, stronger team alignment, and data-driven decision-making.
Transitioning 19 sales representatives from individual spreadsheet workflows to a shared platform required careful change management. Inés, Carlos, and the team built a structured adoption program combining executive sponsorship from the Commercial and Marketing Directors, group training sessions, and personalized coaching for users who needed additional support.
Adoption was treated as a strategic objective throughout the engagement, not an afterthought at go-live.
The implementation followed a phased, value-first methodology. Marketing Hub was deployed within the first weeks, giving Seguridata immediate capability for email marketing, lead capture, and centralized contact management. Sales Hub capabilities were then progressively built out as commercial processes, pipelines, and reporting were standardized across the organization. The project was formally completed in February 2026.
The resulting platform includes four specialized sales pipelines covering new business, renewals, certificates, and public tenders — each tailored to the distinct dynamics of Seguridata's deal types. Supporting them are:

Marketing now operates independently, creating landing pages, executing lead nurturing campaigns, segmenting audiences, and attributing leads to revenue — without relying on the development team.
Looking ahead, the next phase will integrate HubSpot with Freshdesk to connect the Sales and Support teams. As the platform matures, Seguridata plans to evaluate HubSpot's native AI capabilities, including Breeze, as part of its long-term roadmap.
The results reflect a commercial operation that has changed in every measurable dimension.

For sales representatives, the daily experience of managing a deal has changed fundamentally. Rather than maintaining personal spreadsheets and applying individual methods, each BDM now works within a consistent, automated process backed by playbooks, structured pipelines, and real-time dashboards. Follow-up is systematic. Opportunities are tracked. Nothing falls through the cracks.
For leadership, strategic decisions that previously relied on manually consolidated estimates now draw from reliable, real-time data. Pipeline health, conversion rates, team performance, and marketing contribution are all visible in a single platform.
Artificial intelligence played a significant role in how WSI designed and delivered this solution. Throughout the project, Carlos Guzmán and Inés Gutiérrez used Claude and ChatGPT to support CRM architecture design, workflow definition, data modeling, database cleansing, and technical documentation. HubSpot Breeze was used as a knowledge assistant during implementation to validate platform capabilities and confirm best practices in real time.
Rather than replacing consulting expertise, AI allowed the team to accelerate analysis and documentation, creating more capacity for executive workshops, stakeholder alignment, and the change management work that most directly shaped adoption outcomes.
Seguridata's current focus is maximizing adoption and value from its existing platform. As its HubSpot maturity grows, native AI capabilities — including Breeze — are planned for evaluation as the next phase of the platform's evolution.
